They say breakfast is the most important meal of the day. Just thinking about it makes me want bacon, eggs, hashbrowns, and wheat toast! For one company I know, it also turned out to be the most competitive.

Let me take you back several years to one of my favorite competitive intelligence missions.

Imagine this client, a mid-sized regional breakfast restaurant chain, we’ll call them Flapjacks R Us, preparing to launch a spring menu overhaul. New flavors, bold promotions, and a loyalty app that could predict your favorite pancake topping based on your zodiac sign (seriously, they thought it would work).

But across the street was Griddle Bros, their long-time rival and purveyor of pancake patriotism. Our assignment? Anticipate Griddle Bros’ next move and make sure Flapjacks R Us was positioned to win.

We deployed our usual blend of strategic foresight and tactical elbow grease:

  • Regional menu trend analysis
  • POS signal tracking
  • Localized panel of mystery diners
  • Monitoring social media and customer reviews
  • Watching for supplier shifts in ingredients
  • Interviews with current and former district managers

At first, things were calm. Too calm. Until we picked up a curious data point.

A 4 a.m. community breakfast event hosted at a Griddle Bros location with no corporate press release or marketing support. Just a homemade flyer and a crowd.

Naturally, we followed the trail of batter.

Enter: June.

A 72-year-old retired franchisee. Still active in her community. Still beloved by employees. And, as we discovered, still very much involved behind the scenes.

Turns out, June was quietly testing six new menu items in collaboration with two senior centers, with local produce suppliers and a hyper-regional flavor profile.

This wasn’t noise. It was a stealth test. A smart one.

And we caught it before it could scale.

How? Because our radar picks up signals others miss, especially beyond the org chart.

Our team tracks not just official titles, but real influence. And in this case, the power behind Griddle Bros’ next move wasn’t in a boardroom—it was in a bingo hall with great acoustics and better pancakes.

We flagged the testing program before Griddle Bros went live with it systemwide. We briefed the leadership at Flapjacks R Us on the risk and the opportunity.

Within two weeks:

  • Flapjacks R Us shifted from defense to offense.
  • They added a regional twist to their own limited-time offer in key zip codes before the competitor expanded their testing program.
  • They ramped up a “locally inspired” brand narrative, aligning their new menu with regional tastes and emotional cues. They executed this faster and sharper than Griddle Bros.
  • And yes, they even found their own June to run one of their test kitchens.

What could have been a blindside loss became a brand-building opportunity as Flapjacks R Us increased menu trial and repeat visits by positioning themselves as “community-first” innovators.

CI Lesson #1: Influence Isn’t Always Obvious

We look beyond the competitive surface. Mapping influence networks that reveal “stealth strategists” like June. That’s where CI gets really interesting (and effective). And it’s the kind of human intelligence that AI won’t uncover!

CI Lesson #2: Great Intelligence Is About Curiosity + Context

We didn’t ignore the flyer. We leaned in. The key to our edge? Asking why something that seemed insignificant might matter, and having the network, systems, and analysts in place to connect those dots quickly.

CI Lesson #3: You Don’t Just Anticipate Moves, You Shape Outcomes

Competitive intelligence isn’t about being reactive. It’s about enabling a proactive strategy. Our job wasn’t just to alert Flapjacks R Us; it was to help them respond confidently and quickly.

Final Flip:

This illustrates the importance of staying nimble, looking where others don’t (time and budget permitting, of course), and turning surprise into a strategic advantage.
